One concern with headless adoption is the assumption that the entire ecommerce platform needs to be replaced.

For established retailers, that seems unnecessarily risky. A more practical approach may be to keep the existing commerce backend and gradually introduce a new frontend, starting with product pages or a single sales channel.

The real challenge is maintaining consistent pricing, inventory availability, customer sessions, and checkout behavior while both systems operate.

This article on headless commerce architecture explains how separating the frontend and backend works and when a gradual transition makes sense.

Has anyone successfully moved an enterprise ecommerce platform to headless without replacing the checkout or interrupting existing operations? What turned out to be the biggest technical challenge?
